Trim Landscaping
A quote in minutes, commissions that add up, a brief every morning
We run the outbound sales team for Trim Landscaping, and we built the tools that team works in. Living inside the operation showed us where it hurt: quoting from experience, a commission spreadsheet nobody trusted, and managers digging for what happened yesterday.

The problem
A working sales operation, held together by a spreadsheet, experience and digging.
Rep commissions lived in a Google Sheet, and the formulas kept breaking when reps logged their own work orders. Fulfillment staff priced residential jobs from experience, so a quote was slow and depended on who wrote it. And managers who wanted to know what the sales team did yesterday had to piece it together from the CRM, call recordings and chat.
- Commission formulas broke whenever reps logged their own work orders
- Residential quotes were slow and varied by who wrote them
- Managers dug through the CRM, call recordings and chat to find out what happened yesterday

Daily Slack brief
What it does
Quick quote tool
Fulfillment staff answer a few questions and get a price estimate across 8 service categories, from yard care and tree work to irrigation and one-time cleanups. Each service is priced on 2 to 3 cost drivers, and the final call stays with the person.
Commission portal
Replaces the commission spreadsheet with a portal on the company's own website, working out activation bonuses, tiered conversion rates, portfolio win bonuses and retention bonuses. Reps log their work without being able to touch the calculations.
Performance tracker
Work orders are entered by the people who own them, and the tracker exposes 5 read-only feeds covering reps, metrics, follow-ups, quotes and partners. Quote follow-up reminders now come from the tracker instead of from a person.
Daily sales brief
An AI assistant reads the tracker feeds and posts a brief to the team's Slack channel every weekday: yesterday's calls, emails, appointments and work orders, then at most 3 things for each rep to do today. A Friday scorecard covers the closer and a Monday check flags records that need tidying.
The impact
Less digging, faster quotes, and numbers the team can trust.
Measured items come from the system itself. Projected items are our estimate, with the assumption stated, until the client confirms a figure.
What changes when quotes, commissions and the daily brief come from tools instead of people.
Assumes about 40 residential quotes a month at 15 minutes saved each, plus the manager reporting time.
Projected figures. They are our estimate for a business of this size, with the assumptions written under each number below. We replace them with measured results as clients confirm them.
Measured
3 → 1
places to look for what happened yesterday
The CRM, call recordings and chat are now summarised in one Slack brief every weekday morning.
Projected
~15 min
saved per residential quote
Assumes a quote priced from experience takes about 20 minutes and the quick quote tool brings that under 5. To be confirmed by timing fulfillment staff on the same job both ways.
Projected
~3 hrs
saved per manager, per week, on sales reports
Assumes a manager spent about 3 hours a week going through the CRM, call recordings and chat, which the daily brief now does on a schedule.
